Overview

Led the strategic evolution of Turkey's industrial design association through governance, community, and revenue model redesign.

ENTA had relied for years on volunteer energy and goodwill. As Vice President, my mandate was to turn that goodwill into an institution that could sustain itself — financially and organizationally — without losing the community spirit that made it valuable in the first place.

Challenge

ENTA's relevance to its members was never in question — its financial and structural resilience was. The challenge was to redesign governance and revenue without turning a community-led association into a bureaucracy.

Understanding the Ecosystem

ENTA sits at the center of a small but dense ecosystem: practicing designers, design students, academic institutions, and the broader industrial design industry in Turkey.

Each group engaged with the association differently — students wanted mentorship and visibility, practicing designers wanted relevance and network, and institutional partners wanted a credible body to collaborate with. Understanding those differences shaped which parts of the organization needed to change first.

Design Strategy

The strategic question wasn't "how do we raise more money" — it was "what is ENTA's role in the design community, and what structure actually supports that role."

That reframing led to three design principles guiding the transformation: governance that distributes responsibility instead of concentrating it, revenue streams that diversify rather than depend on a single source, and community programmes that earn engagement instead of assuming it.

Designing the New Model

The new operating model redistributes decision-making across committees instead of a single leadership bottleneck, introduces new revenue streams alongside membership dues, and rebuilds community programming around the groups most at risk of disengaging.

Each change was sequenced deliberately — governance first, to create the structure capable of sustaining the rest.

What this
mandate
taught me.

Leading organizational transformation from inside a volunteer institution is different from being hired to do it — there's no separation between "the consultant" and "the people who have to live with the decision." That made every governance choice personal, and it taught me that sustainable change in a community institution can't be designed top-down; it has to be designed with the people whose volunteer hours keep the place running.
